The challenge
Payway needed a clear and strategic view of the actual state of its quality practice across the organization.
Initially, the goal was a testing-focused assessment; however, as the analysis advanced, it became clear that the scope had to be broadened to a comprehensive evaluation of the entire quality practice, covering not only QA but also processes, architecture, delivery, governance, and organizational alignment.
The challenge involved:
- understanding the current maturity level,
- detecting operational and methodological gaps,
- identifying opportunities for improvement,
- and aligning the quality strategy with the company's business objectives and technology evolution.
The project also required a cross-cutting view across multiple areas and roles within a large-scale, operationally complex organization.
The solution
From Qualis Lab we ran an end-to-end quality assessment working closely with the business objectives.
The project included:
- Interviews with more than 80 people.
- Participation of technical, functional, and leadership profiles.
- Mapping of current processes, tools, methodologies, and practices.
- Evaluation of testing, automation, performance, delivery, and quality governance.
- Analysis of organizational and operational maturity.
- Identification of strengths, risks, and opportunities for improvement.
The assessment involved different roles across the organization:
- Developers,
- QA Engineers,
- Technical leads,
- Managers,
- functional referents,
- and strategic stakeholders.
Based on everything gathered, we built a comprehensive view of the current state of Payway's quality practice and its alignment with the strategic business objectives.
Finally, we defined an evolutionary roadmap of prioritized improvements — currently in execution — aimed at strengthening the maturity and scalability of the quality practice within the organization.
